It is not enough to simply know the racial composition of the workforce. The key is to understand how these individuals are distributed throughout the organization.

Who holds leadership positions? Who gets promoted? Which groups remain concentrated in entry-level positions?

These questions reveal differences that a general average of representation can hardly capture. The challenge has also taken on a regulatory dimension. Wage transparency in Brazil already includes information on race and ethnicity, broadening the scope for analysis.

For companies, the next step is to link this information to criteria related to career development, compensation, governance, and corporate reporting. As Black Awareness Day on November 20 approaches, this discussion is gaining visibility.

The opportunity lies in turning seasonal interest into ongoing management and monitoring indicators. Learn how to structure this monitoring process and what evidence makes Social ESG reporting more consistent.

What is racial diversity, and why is it important to measure it?

Racial diversity refers to the presence and participation of people from different racial and ethnic groups in a given setting. In Brazilian organizations, this analysis primarily considers the categories of skin color or race used in official statistics.

The breakdown includes white, Black, brown, Asian, and Indigenous people, based on self-identification and applicable classifications. For analytical purposes, Black and brown people are often grouped into the “Black population” category.

Racial diversity does not necessarily mean racial equity. An organization may bring together professionals from different backgrounds without offering them equal opportunities for development and advancement.

This distinction must be reflected in the corporate assessment. Diversity describes the composition of the workforce. Equity examines conditions related to access, recognition, and professional development.

Inclusion adds another dimension: people’s experience within the organizational environment and their participation in decision-making. When these perspectives are analyzed together, the company can identify potential imbalances between presence, opportunities, and professional experience.

What do the Brazilian data show?

National data help explain why racial analysis should not end with hiring. According to the IBGE, in 2024, white people earned an average real income of R$ 4,119, across all jobs.

Among Black or brown people, the average income was R$ 2,484. The difference represented a 65.9% higher income for white people, according to the official survey.

This result does not correspond exclusively to formal employment, nor does it, on its own, describe the reality of a particular company. It provides a framework for understanding the inequalities present in the Brazilian labor market.

For HR, the next step is to investigate how these differences manifest themselves within the organization itself. The same reasoning applies to Black women in the labor market.

The combination of race and gender can reveal barriers that do not become apparent when the indicators are analyzed separately.

Key concept: Racial representation shows who is in the company. Equal opportunity requires analyzing where these people are and how they advance professionally.

Why can the overall average for diversity mask inequalities?

Imagine an organization with a significant proportion of Black professionals in its total workforce. This finding may seem positive when presented in isolation in an institutional report.

The interpretation changes when representation is distributed across operational, technical, managerial, and executive roles. If the number of Black individuals in decision-making positions decreases progressively, there is a pattern that warrants investigation.

It does not automatically mean that discrimination occurred in a particular case. It means that the organization has a measurable disparity that needs to be understood.

The analysis should take into account qualification criteria, available opportunities, career progression, selection processes, and promotion policies. A well-structured indicator is no substitute for research. It shows where to look.

This capability transforms diversity into information that is relevant to people management decisions.

Racial Diversity in Companies as a Social ESG Indicator

ESG organizes corporate analysis into three dimensions: environmental, social, and governance. The social pillar covers issues related to people, labor relations, human rights, working conditions, and social impacts.

Racial representation is linked to this aspect because it allows us to track the distribution of opportunities within the organization. In companies with inclusion policies, this data also helps verify whether the commitments made align with the observed results.

The key difference lies in the shift from an institutional statement to verifiable information. A policy may state that the company values diversity. A metric shows the racial composition of teams and how that composition changes over time. Combining these two elements provides a more consistent view of management.

What characterizes a reliable social indicator?

A corporate metric must allow for comparison, interpretation, and monitoring. This requires criteria that are known to the responsible departments and a methodology that is applied consistently.

Among the most important attributes are:

Definition: exactly what is being measured.

Scope: which employees, units, and structures are included in the calculation.

Excerpt: which racial groups, positions, and levels are taken into account.

Frequency: when the information is updated.

Source: where the data was obtained.

Responsibility: who validates the results.

Traceability: What records support the reported figure?.

Without these elements, comparisons across periods can lead to misinterpretations. A change in the organizational structure, for example, can affect metrics even in the absence of significant personnel changes. The report must document these changes to maintain historical comparability.

How are racial diversity and governance connected?

Social indicators are not the exclusive domain of HR. Their interpretation is also of interest to the sustainability, compliance, legal, and senior leadership departments.

Governance defines responsibilities, establishes monitoring criteria, and guides decision-making in response to identified discrepancies. When the process works, data is no longer limited to institutional campaigns.

They are now incorporated into meetings, workforce planning, risk assessments, and corporate reports. This integration brings racial diversity closer to the governance and inclusion.

The goal is not to produce more metrics, but to turn relevant information into documented decisions.

Racial Representation by Hierarchical Level in Social ESG Frameworks

Sustainability frameworks help organize social information into formats recognized by the market. Among the international standards are the GRI and SASB standards, which have different approaches to reporting.

Both provide ways to link diversity, the workforce, and relevant information for corporate audiences. Their application requires attention to the specific characteristics of each standard.

How does the GRI address diversity in organizations?

GRI 405, which focuses on diversity and equal opportunity, includes information on employees and governance bodies. The GRI 405-1 indicator addresses the composition of these groups, including gender, age, and other relevant diversity criteria.

Additional criteria may include minority or vulnerable groups, depending on the organization’s context. For Brazilian companies, racial information may be included in this analysis when relevant to the report.

The structure allows for an analysis of the distribution of professionals by employee category. It also provides an overview of the composition of the governing bodies.

Comparing the workforce to decision-making positions helps assess the distribution of representation. A company may have a significant racial representation in its overall workforce but show differences in outcomes across its various job categories.

This distinction provides more useful information than a percentage on its own.

What should be reported under GRI 405-1?

A consistent application can organize data across different dimensions:

Racial composition of the total workforce.

Racial distribution by occupational category.

Composition of the governing bodies.

Differences in representativeness across categories.

Historical trends in the reported data.

The company must document the methodology used and justify the selected categories. It must also assess the applicability of the diversity criteria set forth in the standard.

The international agenda continues to evolve. The GRI’s proposed revision of labor standards includes discussions on diversity, inclusion, non-discrimination, and equal opportunity.

This change underscores the importance of reviewing the current versions before finalizing the reporting structure.

How does SASB address racial representation?

The SASB uses sector-specific standards, taking into account sustainability issues relevant to different economic activities. This means that The applicable indicators vary depending on the organization's sector.

An example can be found in the Information Technology Software and Services standard. Indicator TC-SI-330a.3 addresses representation by gender and racial or ethnic groups.

The breakdown distinguishes between management professionals, technical teams, and other employees. This breakdown makes it possible to identify differences between the organization’s profile and the composition of its roles.

A company may have a high level of diversity among its total workforce but lower representation in management positions. Breaking down the data by category helps highlight this difference.

The indicator mentioned should not be interpreted as a universal requirement for all companies. Its applicability depends on the relevant industry standard and the disclosure choices made.

GRI and SASB: What Are the Differences?

Appearance

GRI

SASB

Guidance

The Organization's Impact on People, the Economy, and the Environment

Sustainability issues relevant to the sector and their financial implications

Reference

GRI 405-1

Sector-specific indicators, such as TC-SI-330a.3

Analysis Framework

Employees by category and governing bodies

Occupational categories defined by the industry standard

Racial profiling

You can include other relevant diversity indicators

It is explicitly mentioned in certain sector-specific indicators

Application

In accordance with the standard's subject matter and requirements

Depending on the sector and applicable metrics

Frameworks do not replace a company's management analysis. They provide guidelines for organizing information that must be collected and interpreted internally.

How can we adapt these frameworks to the Brazilian context?

The first step is to use racial categories that are consistent with the national reality. International classifications should not be automatically adopted without a methodological evaluation.

In Brazil, self-identification by color or race provides an important framework for structuring this monitoring. The second consideration involves defining hierarchical categories.

An internal classification system can distinguish between operational teams, specialists, coordinators, managers, directors, and senior management. These categories must be based on objective criteria.

When necessary, the company must establish documented mappings to the groupings required by the chosen framework. The quality of the reporting depends on the consistency between the internal classification and the disclosure structure.

What does the Pay Transparency Report already reveal about race?

Racial diversity management has another relevant source of information: Brazilian pay transparency reports. Law No. 14,611/2023 established measures to promote equal pay and equal compensation criteria between women and men.

Among these measures is the periodic publication of information by organizations subject to the legislation. This requirement applies to private-law legal entities with 100 or more employees, in accordance with the applicable rules.

The report uses administrative data and compensation criteria reported by the companies. Its content also includes the breakdown of employees by gender, race, and ethnicity.

This makes pay transparency relevant to a broader understanding of diversity and career opportunities.

What racial information is included in the report?

The official framework compiles information that helps put pay disparities into context. Among the elements are:

Breakdown of employees by sex, race, and ethnicity.

Wage gaps between women and men.

Information by major occupational groups.

Criteria used to determine compensation.

Corporate policies and initiatives related to diversity.

The report does not represent a comprehensive survey of organizational diversity. Nor does it replace a detailed racial analysis of compensation, promotions, and career advancement.

Its value lies in providing a regulatory framework that can be further developed through internal management.

What do the 2026 data indicate?

The fifth Pay Transparency Report, released by the MTE in 2026, highlighted persistent disparities in women’s pay. In the sample analyzed, women earned, on average, 21.3% less than men.

They accounted for 41.4% of jobs but accounted for 35.2% of total income. The results underscore the importance of distinguishing between employment participation and income distribution.

When the analysis incorporates race, it becomes possible to also examine differences between Black and non-Black women. This intersection contributes to a more accurate understanding of the organizational reality.

Featured fact: According to the MTE, in the first half of 2026, the average pay gap between women and men reached 21.3% at the companies analyzed.

What does the report fail to explain on its own?

An aggregate wage gap can result from various factors related to the occupational structure. These include the distribution of positions, work schedules, length of service, responsibilities, and team composition.

The public report does not allow for the individual identification of the causes of each discrepancy. Nor does it necessarily provide all the data points needed to analyze racial progression within the organization.

The company needs to supplement this information with its internal records. A best practice involves cross-referencing compensation data with job title, hierarchical level, length of service, and self-reported race.

The results should be interpreted in light of objective criteria and the protection of personal information. This topic is directly related to the obligations discussed in the pay transparency report.

Pay transparency and Social ESG serve different purposes

The publication of the report fulfills a legal obligation for the organizations covered. ESG monitoring serves a broader purpose, including the assessment of impacts, risks, opportunities, and social performance.

These activities may share information, provided they adhere to their respective methodologies. Complying with a regulatory requirement does not automatically mean having a well-developed diversity strategy.

Maturity is achieved when an organization uses data to review processes and track results.

What racial diversity metrics should companies track?

The challenge lies not only in collecting demographic information. It lies in selecting metrics that allow us to understand the career trajectories of different racial groups.

To achieve this, support must combine representation, access to opportunities, compensation, and retention. The table presents a model for organizing the indicators.

Table of Racial Diversity Indicators for Social ESG

Indicator

Recommended crop

Framework or reference

Data source

Overall Racial Representation

Color or Race and Unity

GRI 405-1

Diversity Census and HR Registry

Representation by Hierarchical Level

Race, Position, and Seniority

GRI 405-1; applicable sector-specific SASB standard

Census and Job Classification

Diversity in Governance Bodies

Breed and Function

GRI 405-1

Governance Records

Racial Representation in Hiring

Major, field of study, and entry level

Supplementary management indicator

ATS and admission records

Promotion Rate by Racial Group

Race, gender, and level

Supplementary management indicator

Transaction History

Pay Gaps

Race, gender, and comparable position

Management Analysis; Law No. 14,611/2023

Payroll and HR Records

Turnover by Racial Group

Race, Area, and Level

Supplementary management indicator

Shutdown History

Access to Development

Breed, program, and seniority

GRI 404, as applicable

Training Records

Inclusion Experience

Race, Region, and Leadership

Supplementary management indicator

Internal Surveys

Quality of Demographic Data

Self-reporting rate and non-response rate

Internal Methodological Control

Census and database

The table distinguishes between indicators specified in frameworks and those recommended for management. Not every corporate metric corresponds to a mandatory GRI or SASB disclosure.

This distinction prevents us from attributing nonexistent requirements to international standards.

1. Racial representation by hierarchical level

This indicator measures the representation of racial groups in different job categories. The calculation is based on the number of professionals from a given group relative to the total number of professionals in the category being analyzed.

Racial representation at level (%) = (number of professionals in the group at that level ÷ total number of professionals at that level) × 100.

The analysis should compare levels and track changes in results. It is also useful to analyze differences across units, areas, and functions.

The representation of Black professionals in entry-level positions may differ from that observed at the executive level. This comparison helps identify potential barriers to advancement.

2. Promotion rate by racial group

Representativeness reflects the composition of the organization at a given point in time. The promotion rate provides additional information about career progression.

The calculation may take into account how many professionals in a given group received promotions during a given period. The result should be compared with the eligible population, using criteria that are consistent across groups.

Promotion Rate (1Q3Q) = (number of professionals promoted from the group ÷ number of eligible professionals in the group) × 100.

The definition of eligibility must take the company's promotion policies into account. Without this consideration, differences between positions and organizational structures could compromise the comparison.

3. Compensation by Race, Gender, and Job Title

The overall average salary does not reveal all relevant differences. A more in-depth analysis should consider professionals in comparable positions.

Job title, seniority, work hours, responsibilities, and variable components of compensation must be taken into account in the evaluation. The intersection of race and gender adds another layer of interpretation.

Black women may show results that differ from those observed for Black men or non-Black women. The analysis must adhere to objective criteria and not interpret statistical differences as automatic evidence of discrimination.

4. Retention and Terminations

Hiring shows who is joining the company. Retention shows which groups remain and how their representation changes over time.

The analysis may consider both voluntary and involuntary terminations, distinguishing between their causes. It may also examine average tenure, department, and hierarchical level.

A persistent disparity warrants further investigation into working conditions, management, and opportunities. Any interpretation must take into account sample size and the organizational context.

5. Affiliation and Professional Experience

Demographic indicators alone do not reveal how people experience the workplace. Internal surveys can supplement the analysis with information on trust, recognition, and perceived treatment.

This data helps provide insight into patterns related to inclusion. The company can also track reports of discrimination and assess the effectiveness of its response mechanisms.

The absence of complaints does not prove the absence of problems. Trust in the reporting channels, protection against retaliation, and the quality of the investigation must all be part of the assessment.

This interpretation can be linked to the management of psychosocial risks in the workplace.

How can we turn racial indicators into evidence of outcomes?

A report may outline diversity policies without demonstrating actual changes in the composition or career paths of employees. To overcome this limitation, the company must establish a verifiable link between its assessment, decisions, and results.

The process begins with a reliable baseline. This reference point shows the initial situation and allows us to track changes over time.

Set a starting point

The initial assessment should identify the racial composition of the organization. This analysis must take into account hierarchical categories, departments, and available information on career movements.

The quality of the self-reported data must be assessed before the results are released. Missing or inconsistent data may compromise the interpretation.

Set measurable goals

Priorities must be linked to the differences that have been identified. An organization may decide to track racial representation in leadership or review promotion criteria.

Each objective must include a performance indicator, a person responsible, and an evaluation deadline. Internal goals must also take into account the characteristics of the organizational structure and applicable legal criteria.

Monitor the processes that influence results

Racial composition does not change solely through institutional policies. It is also influenced by hiring, promotions, succession planning, professional development, and terminations.

Tracking these trends helps us understand how day-to-day decisions affect representation. A company may increase its hiring of Black professionals without seeing a proportional increase in management positions.

This result calls for an analysis of career paths.

Record decisions and corrective actions

An indicator without follow-up has limited managerial value. When significant variances arise, the organization must designate individuals responsible for investigating them.

Decisions must be documented, including the criteria used and the planned actions. This record makes it possible to track whether the measures have produced observable changes.

Review the results periodically

The assessment should not depend solely on the external reporting schedule. Internal monitoring cycles help identify trends before the annual consolidation.

The results can inform committee meetings, workforce planning, and governance discussions. A report is more compelling when it presents data, context, decisions, and historical trends.

How can we distinguish between intention, implementation, and outcome?

Stage

Example of evidence

This demonstrates

Intent

Diversity Policy Approved

Institutional Commitment

Implementation

Review of Promotion Criteria

Action taken

Monitoring

Indicators by race and level

Situation being monitored

Result

Trends in Representation and Opportunities

Change observed

Governance

Recorded decisions and periodic reviews

Management Continuity

The existence of policies should not be confused with evidence of their impact. It is also important to avoid attributing any change to a single initiative without a proper evaluation.

How should you structure the mapping using PlurieBR's diversity census?

The development of racial indicators depends on organized information, consistent criteria, and the ability to update them. When this information remains scattered, HR faces difficulties in consolidating and interpreting the data.

O diversity census It provides a basis for understanding people's profiles and supporting analyses of representativeness. Its application must take into account self-reporting, privacy, the quality of responses, and the purpose of data processing.

The organization must also comply with the LGPD, since information regarding racial or ethnic origin constitutes sensitive personal data.

From Data Collection to Management Diagnosis

PlurieBR’s Diversity X-Ray organizes information on representation, belonging, and organizational risks. The solution allows users to analyze data by department and leadership, taking into account different groups and their intersectionalities.

It also provides visualizations that help identify areas of concern within the organization. This feature helps transform scattered responses into management insights.

The interpretation of the results continues to depend on methodological criteria and decisions made by the relevant departments.

How can the census be linked to ESG indicators?

The census can help build the demographic foundation needed to monitor representation. Cross-referencing census data with administrative data allows for a more in-depth analysis of positions, fields, and career paths.

The organization needs to validate the information, define permissions, and protect participants' confidentiality. It must also document which metrics will be used in each reporting framework.

This preparation facilitates the organization of information for internal analysis and disclosures that are consistent with the adopted frameworks. The census does not replace career or compensation data. It provides additional insight into the organization's composition.

Combining these sources makes it possible to develop more comprehensive diagnoses.

The Role of Technology in Data Governance

Manual management can lead to discrepancies between reports, especially when different departments use separate databases. An organized structure makes it easier to standardize data extracts and update information.

Monitoring must also take into account access control and the protection of sensitive data. Results should be presented in aggregate form to avoid undue disclosure.

These measures help balance analytical utility, information security, and governance.

When Representation Becomes Strategic Business Information

The maturity of diversity management is not measured by the number of initiatives announced. It is reflected in the ability to understand the organization's composition and keep pace with its changes.

The challenge involves integrating demographic information, career history, compensation, and professional experience into a single tracking system. This integration requires a methodology, clear responsibilities, and periodic evaluations.

Social ESG frameworks provide guidelines for organizing some of this information. Brazilian legislation adds requirements and data that help deepen the analysis.

Progress occurs when the organization is able to explain its metrics and demonstrate which decisions were made.
